一个月前,我加入了阳泉本地农产品品牌晋婆婆,负责线上增长。
很多朋友以为,我是OPC创业做不下去,又重新找了一份工作。其实我更想把这件事,当成一次实验。
半年之前,在回到老家五线城市后,我一直很好奇,一个小城市的传统企业到底是如何增长的?
直播、短视频、电商、本地生活…之前,我一直站在旁观者的角度看它们。而这一次,我第一次真正站进了一家公司内部。
过去几个月,我一直在做自己的项目,跨境电商、自媒体、AI工具,很多时候都是站在个人创业者的视角看问题。
总觉得,一个企业做不好电商,是因为不会直播;直播做不好,是因为主播不行;销量不好,是因为不会投流。
但真正走进一家传统企业后,我发现,事情远比我想象得复杂。
第一课:增长问题,大多数时候不是流量问题
刚进去时,我做的第一件事,就是看直播。我以为大家讨论的会是:今天停留多少?转化多少?商品点击率怎么样?
结果更多讨论的是:主播今天请假吗?排班怎么安排?工资怎么算?设备谁买?电脑谁负责?
慢慢我才意识到,很多传统企业不是不知道直播重要,而是每天都有太多经营问题需要处理。
老板关注的是成本,主播关注的是收入,运营关注的是执行。每个人都站在自己的位置思考问题,但真正站在用户角度思考的人,其实并不多。
第二课:很多企业缺的不是主播,而是一套增长系统
这一个月,我经历了主播离职、重新招聘、新人试播,也参与了直播流程、活动设计、数据分析。
以前我一直觉得,主播决定直播间。后来发现,主播只是其中一个环节。
一个直播间能不能持续做起来,背后至少还有:商品结构、活动机制、场景设计、数据复盘、激励机制、内容素材、运营节奏,甚至老板对这件事有没有长期投入的决心。
如果这些没有建立起来,再优秀的主播,也很难长期稳定输出。而如果系统搭好了,一个普通主播,也有机会慢慢成长。
第三课:直播不只是卖货
这是我这一个月最大的认知变化。以前做亚马逊,所有事情都围绕订单、ROI、利润、广告。
进入本地生活之后,我发现直播还有另一层价值:它会影响门店曝光、品牌搜索、团购广场推荐、短视频内容、用户信任,甚至影响线下到店。
有一天,我们尝试在加工车间直播。当天卖得不算特别多,但在线人数、停留时长、新增关注,都比平时好很多。
那一刻我突然意识到:用户喜欢看的,不一定是产品,而是真实。很多传统企业每天都在生产有价值的内容,只是没人把它变成内容。
第四课:运营最大的风险,不是不会,而是没有边界
这一个月,我也踩了不少坑。有一次,我报名了平台活动,希望增加曝光。
后来才知道,公司另一边还有长期合作的代运营团队,他们已经规划好了促销节奏。活动叠加后,利润反而受到影响。
这件事让我明白了一点:很多时候,一个企业增长做不好,不是因为能力不够,而是因为职责边界不清晰。
谁负责?谁决策?谁执行?如果这些没有提前说清楚,再好的方案,也可能带来新的问题。
这也是传统企业和一人公司的一个很大区别:一个人创业,最大的成本是试错;一个组织协作,最大的成本是沟通。
第五课:我开始重新理解老板
刚开始,我总喜欢站在运营角度思考,觉得这里应该改,那里应该优化。
后来发现,老板每天面对的东西完全不一样:库存、现金流、人工、供应链、门店、客户、合作…任何一个环节出问题,都可能影响整个公司。
很多决策,不一定是最专业的,但可能是那个阶段最现实的。这并不是说运营不重要,而是增长永远不是孤立存在的。
一个月后,我最大的收获
我这一个月,从表面上看是在帮晋婆婆企业做增长。但其实更准确地说,是这家企业帮我完成了一次认知升级。它让我第一次站在传统企业内部,看见增长真正发生的地方。
增长不是一个直播间,不是一条短视频,不是一次投流。而是一家公司,如何把产品、组织、内容、渠道、用户连接起来。
这也是我未来更想做的事情:继续创业,继续做内容,继续做电商。
但不仅仅是把自己的项目做好,而是把这一路验证过的方法、踩过的坑、总结出的经验,沉淀成一套真正适合传统企业的增长方法。
因为我越来越相信一句话:增长不是一门技术,而是一套系统。而我现在做的每一次尝试,都是在为这套系统补上新的拼图。 ———— / E N D / ————
